The Problem

Core tension: Creators need confidentiality. Buyers need verifiable delivery.

Commercializing proprietary AI work creates a recurring trade-off between protecting the method and proving the result. Existing approaches usually fall into three categories.

Internal use

Keeping a workflow inside one person or company preserves control of the method. Its value remains confined to that organization, with no direct route into external revenue or other teams’ work.

Full disclosure

Sharing prompts, knowledge sources, data logic, tools, memory, and execution strategy makes the method inspectable. It also exposes the Creator’s operating advantage and makes the workflow easier to copy.

Opaque service delivery

A Creator can keep the method private and sell access to its output. Confidentiality is preserved, but the Buyer has limited grounds for determining whether the service delivered its promise.

These options reflect a deeper mismatch between how AI expertise is produced and how services are purchased.

Traditional software is generally sold by seat, subscription, or usage: the Buyer pays to use a tool. AI work increasingly resembles an outcome-oriented service, such as reviewing a contract against a policy or testing a code change against defined conditions. The economic value lies in the completed work.

The missing unit

A market for private AI work needs a unit that can answer five questions:

  1. What exactly is being sold?
  2. What result is promised?
  3. What evidence will demonstrate delivery?
  4. When does payment settle?
  5. What happens if the promise is breached?

That unit cannot be an entire agent or workflow, because either may support several distinct services. It cannot be a prompt, which captures an input without the surrounding expertise, tools, execution method, or quality controls. It cannot be a token, which counts model consumption rather than delivered outcome. An execution receipt can show that work ran without establishing whether the promised result was achieved.
